Warehouse Slotting: Put Frequent Picks Where They Make Sense

Warehouse slotting should balance pick frequency, part characteristics, replenishment needs, and the flow to production. The closest location is not automatically the best location for every frequently used part.

Understand what drives handling

Review actual pick transactions and observe the work. Identify frequent picks, bulky containers, fragile items, awkward packaging, and parts that are often used together. Distinguish pick frequency from total quantity consumed.

A low-volume part used on many jobs may generate more pick visits than a high-volume component delivered in bulk. Slotting based only on annual usage can miss that difference.

Include replenishment in the design

An arrangement that shortens picking can make replenishment harder or create congestion. Observe access from both sides of the process. Consider receiving, storage, replenishment, picking, return handling, and routes to production.

For a hypothetical pilot, move a small family of frequently picked components to approved forward locations. Define replenishment quantities and responsibility at the same time. Otherwise, the attractive new area may become another location that repeatedly runs empty.

Check part and workplace constraints

Storage decisions must account for dimensions, stability, packaging, load ratings, compatibility, and site requirements. Qualified personnel should review rack suitability, handling methods, and traffic implications. A weight mentioned in someone else's successful project is not a universal safe-handling threshold.

Use clear, controlled location identifiers. Update the system and physical labels together, and tell affected shifts when the move takes effect. An uncoordinated relocation can create inventory errors that outweigh a shorter pick path.

Measure the whole task

Compare travel, searching, pick accuracy, replenishment labor, and congestion under similar conditions. Include time spent correcting mispicks or handling overflow. The pilot should show whether the total process improved, not just whether walking distance decreased.

Review demand changes periodically. A good location today may become unsuitable after a product-mix change. Assign someone to maintain the slotting rules and decide when the next review is needed.
