A Plan for Every Part, or PFEP, is a maintained record of how each part is supplied, stored, presented, and replenished. Its value comes from decisions people can use, not the number of columns in a spreadsheet.
Begin at the point of use
Choose a limited group of parts serving one area. Walk the material path and compare the records with actual containers, locations, and replenishment behavior. Record discrepancies instead of assuming the system description is correct.
A useful starting record includes part number, description, unit of measure, supplier or source process, storage location, point of use, container quantity, demand basis, replenishment lead time, and owner. Add dimensions, weight, handling constraints, and packaging information where they affect the process.
Separate observed facts from planning assumptions
Demand based on a short promotional peak is different from normal consumption. Supplier lead time may differ from the elapsed time between an internal signal and delivery to the line. Label the definition, source, and review date for these values.
Consider a hypothetical component ordered in cases but consumed as individual pieces. If the PFEP records “10” without a unit, purchasing, the warehouse, and production may make different decisions from the same number. Store order units, handling units, and consumption units explicitly, with controlled conversion rules.
Make changes someone’s responsibility
Assign an owner for the overall record and responsible contributors for demand, packaging, supplier, and storage information. Define what triggers a review: a new part, engineering revision, demand change, new container, route redesign, or recurring stockout.
The PFEP should support labels and replenishment standards rather than become a competing source of truth. Decide which data belongs in the business system and which operational fields need a supplementary record. Avoid maintaining two different answers for the same part.
Pilot the record through real replenishment
Ask a material handler to use the record to locate, replenish, and present selected parts. Note every question that requires informal knowledge. Correct those gaps before expanding the PFEP to thousands of items.
Useful checks include location accuracy, correct container quantities, point-of-use availability, and response time after a signal. A complete spreadsheet is a deliverable; dependable replenishment is the operational test.
