Kanban quantities depend on consumption, replenishment time, variability, and container size. A calculation is only useful when those inputs describe the actual loop and the result is tested under representative operating conditions.
Define the replenishment clock
Measure from the agreed signal trigger to usable material arriving at the point of use. Include collection, waiting, processing, transport, and receiving steps that belong to the loop. Supplier lead time alone may not describe internal response.
Use consistent time units. Daily consumption multiplied by a lead time stated in hours is meaningless until the units are converted. Clarify whether a “day” means a calendar day or a production day.
Treat a formula as a planning model
One simplified model is containers = round up[(demand rate × replenishment time × protection factor) ÷ pieces per container]. The protection factor represents explicitly chosen coverage for variability; it is not a universal constant.
For a purely hypothetical example, 40 pieces per production hour, a two-hour response, a factor of 1.25, and 25 pieces per container produce four containers. This is an arithmetic illustration, not a recommendation. Signal timing, container locations, and whether stock is in use or in transit must fit the chosen model.
Verify what the average hides
Review replenishment variation, quality holds, demand spikes, missed routes, and supplier interruptions. Consider whether unstable process behavior should be corrected before permanently increasing stock.
Check packaging and handling limits with the appropriate site specialists. A mathematically convenient quantity may create an unsuitable load, poor access, or unnecessary repacking.
Pilot and review deliberately
Run the loop with clear records of stockouts, signal response, excess stock, and exceptional actions. Do not quietly add emergency containers without recording the reason; doing so destroys the ability to evaluate the pilot.
Assign an owner and review triggers for demand, packaging, route, or supply changes. The useful output is a maintained replenishment rule, with assumptions the team can explain and challenge.
