SMED Starts Before the Machine Stops

SMED-based improvement begins by understanding the full changeover and separating preparation from work that requires stopped equipment. The aim is a reliable return to good production, without compromising safety or quality.

Establish a consistent time boundary

Measure from the last good unit of the outgoing run to the first good unit of the next run. Record startup adjustment and verification, not just the moment the equipment restarts. A fast restart that produces scrap does not represent a completed successful changeover.

Observe more than one representative setup. Differences in product family, tooling, condition, and staffing may explain variation. Obtain permission before recording video, and respect site rules for employee and process information.

List the work as it happens

Record each activity, its duration, who performs it, and whether the equipment must be stopped for that activity. Include searching for tools, retrieving material, checking paperwork, waiting for approval, and clearing the prior job.

A hypothetical review might find that the next approved fixture is collected only after the previous job finishes. Preparing that fixture beforehand may remove waiting from the stopped interval. This does not justify performing any task near running equipment that the approved procedure requires to be isolated.

Make preparation visible

Define a readiness check for the next job: correct tooling, approved material, current instructions, required settings, and available verification support. Assign a role and a clear point in the schedule for completing the check.

If a preparation task moves earlier, include its labor and storage needs in the assessment. Moving work out of the stopped interval can release equipment capacity, but it does not automatically eliminate the work or produce cash savings.

Standardize the successful sequence

Test the revised sequence with the people who perform the setup. Confirm quality, approved safeguards, and repeatability. Update instructions and train the relevant shifts.

Track total changeover time, variation, startup quality, and preparation completion. Use those measures to decide the next improvement rather than treating a single unusually fast setup as the new normal.
